How to Calculate the True Landed Cost of Products from China

The supplier’s unit price is only one line in the real cost of importing from China. A reliable landed-cost model follows the product from specification and tooling through production, export, customs and final delivery, then allocates shared costs to each SKU.

Define the costing endpoint

Decide whether “landed” means arrival at the port, customs-cleared delivery, or stock received at your warehouse. Without one endpoint, teams compare figures that exclude different costs.

Capture product and order costs

  • Unit price by SKU and quantity tier.
  • Tooling, molds, printing plates, setup and development charges.
  • Custom packaging, labels, manuals and compliance marks.
  • Samples, courier charges and pre-production testing.
  • Inspection, laboratory testing and rework allowances.

Add logistics and border costs

  • Factory pickup, consolidation and export handling.
  • Main freight, fuel surcharges and insurance.
  • Destination terminal, documentation and customs-broker charges.
  • Duty based on the correct classification and customs value.
  • Import taxes, local delivery, storage, demurrage or examination risk.

Include commercial costs that spreadsheets often miss

  • Bank fees, exchange-rate movement and payment financing.
  • Inventory carrying cost during production and transit.
  • Expected defect, warranty, return and replacement cost.
  • Internal time spent managing suppliers and exceptions.
  • Cost of delayed launch or missed seasonal demand.

Allocate shared charges consistently

Use a method that reflects how the cost is created. Freight may be allocated by volume or weight, duty by customs value and inspection by shipment or SKU. Document the rule so different quotations remain comparable.

  • Calculate a base case and a risk-adjusted case.
  • Test different order quantities and transport modes.
  • Separate recoverable tax from permanent cost where applicable.
  • Update actual costs after each shipment to improve future estimates.

Use landed cost to make decisions

The model should help choose supplier, order quantity, selling price and logistics route. A factory with a higher unit price can be cheaper overall if it offers better yield, denser packaging, more reliable lead time or fewer quality failures.

Build three scenarios, not one precise-looking number

Freight, exchange rates, examination fees, storage and defect-related losses are uncertain. A useful landed-cost model therefore includes base, favourable and adverse scenarios. Keep the same unit count and product assumptions across scenarios, then change only the uncertain variables. This shows whether the commercial decision survives a realistic change in freight, duty treatment or saleable yield.

Document the source date for every estimate. A freight quote may expire quickly, while a tooling cost is fixed for the project and a tariff rate may change only after a classification or policy change. Mixing estimates from different dates produces a total that looks exact but cannot be audited.

Calculate cost per saleable unit

Dividing the total shipment cost by ordered units assumes every unit can be sold. Where the product has a realistic defect, damage, testing or sample allowance, divide by expected saleable units instead. For example, a shipment of 10,000 units with an expected 2% non-saleable allowance has 9,800 saleable units for planning purposes. This is a scenario assumption, not an acceptable quality limit.

Keep recoverable taxes separate from permanent cost. Whether import tax or VAT is recoverable depends on the importing structure and local rules. The model should show the cash requirement at import and the long-term cost treatment as two different figures.

  • Ordered units minus samples, expected defects and expected transit damage equals planning saleable units.
  • Total permanent landed cost divided by planning saleable units equals planning cost per saleable unit.
  • Import cash requirement should include any tax or deposit paid at the border even when potentially recoverable later.
  • Margin analysis should use the destination selling currency and a documented exchange-rate assumption.

Reconcile the model after the shipment

A model becomes more valuable when forecast amounts are replaced with actual invoices. Reconcile supplier charges, forwarder invoices, customs entries, duty, tax, storage, delivery and quality loss. Record why each material variance occurred and use the result to improve the next quotation comparison.

Do not overwrite the forecast. Preserve forecast and actual columns so the team can see whether the error came from a missing cost category, an incorrect assumption or an event that could not reasonably have been predicted.
